AI Strategy & Roadmap

For executive sponsors and AI program owners with pilots multiplying and no decision yet on which to fund.

We get your AI decisions made with evidence instead of opinion: which uses to fund, in what order, under what controls, and who owns each. The strategy ends with a 90-day plan for the first builds.

How we help

The strategy comes in three sizes, from an executive direction sprint to a regulated, multi-region program. Once it is approved, an activation sprint builds the first proofs. Add-on modules go deeper on one topic at any size.

Executive AI Direction Sprint

Estimated 2–3 weeks

Alignment, a readiness snapshot, opportunity themes, and a decision on whether a full strategy is the next step.

What you get

  • Sponsor alignment on ambition and outcomes
  • An early readiness snapshot
  • Top opportunity themes
  • A decision on whether a full strategy is next

Best for

Sponsors who aren’t aligned yet, or a question not ready for a full strategy.

Enterprise AI Strategy & Roadmap

Estimated 8 weeks

What you walk away with: 10 connected documents, from an executive decision brief to a 90-day plan, with named owners and the first written rules for who may use AI, on what data, and with whose approval.

What you get

  • An executive decision brief
  • Readiness assessed with evidence across 8 domains
  • Up to 30 use cases scored on one value and feasibility scale
  • Solution paths, target architecture, and control requirements
  • Investment cases for the top 3–5 use cases
  • A 90-day plan, a 12–24 month roadmap, and named owners

Best for

Several business functions with AI pilots competing for one budget.

Regulated and global AI strategy

Estimated 12–16 weeks

The full strategy, split by jurisdiction or line of business, with deeper assurance where decisions are regulated.

What you get

  • Jurisdictions or lines of business, segmented
  • Deeper assurance for regulated or higher-risk decisions
  • Data boundaries and residency requirements
  • Specialist support where the scope needs it

Best for

Operations in several jurisdictions, or AI decisions a regulator will review.

AI Activation Sprint

Estimated 8–12 weeks

The minimum governance, the platform foundations, and one to three controlled proofs of concept.

What you get

  • Minimum viable governance controls in place
  • Platform foundations and a prioritized backlog
  • Controlled proofs of concept
  • Adoption and value tracked for each proof of concept

Best for

An approved strategy that now needs its first working proof.

  • Microsoft Foundry platform strategy
  • Data and Fabric strategy

Questions we get

Is this a Microsoft-only strategy?

No. We start with Microsoft and record the alternatives considered for each use case, including third-party products and no AI at all.

Does the strategy include implementation?

No. Production design, configuration, deployment, and proofs of concept are scoped separately after you approve the strategy, often as an AI Activation Sprint. Keeping them separate means the strategy isn’t written to sell the build.

Can this cover regulated or global operations?

Yes. The regulated and global version splits the work by geography or line of business and adds deeper controls and assurance. We don’t give legal opinions, and regulatory interpretation stays with your counsel.

What do you need from us?

An executive sponsor who owns the decisions, a program owner for the day to day, access to the people in business, IT, data, security, risk, and finance, and your existing materials. Without a sponsor, a proposal may recommend the smaller Executive AI Direction Sprint, which ends with a decision on whether a full strategy is next.

How is business value measured?

Against baselines, with ranges and stated confidence rather than one ROI number. Each investment case separates the time savings you can capture from theoretical ones.

How long does an AI strategy take?

It depends on how many business functions are in scope and whether the work is regulated or spans several jurisdictions. Each option above lists its estimated length, and the proposal sets yours.

Talk to us about AI Strategy & Roadmap

It starts with a 60-minute call. If we need more to scope it, a short questionnaire follows. Then a written proposal and statement of work. Once you approve, we begin with the Assess phase.
